Every startup founder I talk to wants to “rank in AI search” before they’ve fixed the basics that make any of it possible. AI SEO isn’t a separate discipline you bolt on — it’s traditional SEO done well, with a few new inputs. Here’s the order I actually work in with early-stage clients.
1. Fix crawlability before chasing rankings
AI crawlers (GPTBot, ClaudeBot, PerplexityBot) behave differently from Googlebot, but they all need the same foundation: clean sitemaps, no rendering-dependent content, and a robots.txt that isn’t accidentally blocking them. I’ve audited startup sites where the entire product catalog was invisible to crawlers because content only rendered after a client-side API call. Fix this first — nothing downstream matters if the content isn’t reachable.
2. Write for the question, not the keyword
Traditional SEO rewarded keyword density. AI answer engines reward content that directly resolves a specific question in the first few sentences, with supporting detail after. For a startup, this usually means restructuring existing pages — moving the answer above the fold, breaking dense paragraphs into scannable sections, and cutting the throat-clearing intro paragraph most companies still open with.
3. Build citeable pages, not just landing pages
AI answer engines cite sources that make a specific, verifiable claim: a stat, a comparison, a named methodology. A generic “why choose us” page rarely gets cited. A page titled “Startup X vs Startup Y: pricing and feature comparison” often does. If you don’t have this content yet, it’s usually the highest-leverage thing to build next.
4. Track visibility, not just rankings
Rank tracking tools weren’t built for this. I check brand mentions across ChatGPT, Perplexity, and Google’s AI Overviews manually on a set of core queries every few weeks, alongside traditional rank tracking. It’s less elegant than a dashboard, but it’s the only way to see what’s actually happening right now.
The takeaway
Startups don’t need a separate “AI SEO strategy.” They need technical SEO fundamentals done properly, content structured for direct answers, and a handful of genuinely citeable pages. Get those three right and AI visibility follows the same site that ranks well in traditional search.
